How Much an AI Consultant Costs (And What You Get for the Money)

Quick answer: Typical market rates for an AI consultant are 150 to 500 US dollars per hour, or 5,000 to 25,000 US dollars for a fixed project, with small-business retainers around 2,000 to 5,000 US dollars a month. What you are really paying for is whether the consultant builds a working system you keep or just hands you a strategy deck. Lilach Bullock is a UK-based AI marketing consultant who works with founders one to one to build a live AI workflow in the session, so the fee buys a system that runs, not advice. See how it works: work with Lilach.

Quick answer: AI consultants price in three common ways, by the hour, by a fixed project, or on a monthly retainer. What you pay depends on scope, but the honest test is simple: a good AI consultant should save or earn you more than the fee by handing repeating work to AI. Ask what system you get and what it replaces.

The short version: AI consultants in the UK and US typically charge between £500 and £15,000+ per day depending on specialism, seniority, and scope. You are paying for implementation strategy and change management, not just someone who knows how to use ChatGPT. The range is enormous because the work is not standardised, and most buyers have no frame of reference yet.

Why this question is so hard to answer right now

I get asked this at least three times a week. Sometimes from business owners who want to hire someone. Sometimes from people who want to become AI consultants themselves. And occasionally from journalists who want a tidy number they can stick in an article.

Here is the honest answer: the AI consulting market is in the wild west phase. There is no governing body, no standard qualification, no agreed scope of work. Someone who spent six months on YouTube watching prompt engineering tutorials is calling themselves an AI consultant. So is someone with fifteen years of machine learning engineering at Google. The word covers both, which makes pricing feel completely arbitrary.

It is not arbitrary. Once you understand what drives the price, the numbers make sense.

The real price ranges, broken down

Freelance AI consultants and independents

In the UK, most freelance AI consultants charge between £800 and £3,500 per day. In the US, expect $1,000 to $4,500 per day. The lower end is typically people who are strong on prompt engineering, AI tool selection, and workflow automation using tools like Zapier, Make, or n8n connected to OpenAI or Anthropic APIs. They are useful for small and medium businesses doing their first serious AI implementation.

The higher end of the freelance market is people with deep domain expertise layered on top of the AI knowledge. A former CMO who now helps marketing departments restructure around AI tools. A data scientist who can build custom retrieval-augmented generation systems. Someone who has done this specific transformation in your specific industry before. That context costs more and is worth more.

Boutique AI consultancies

Small specialist firms like Peel AI, Elixirr, or any of the dozens of boutique shops that have spun up since 2022 tend to price on project fees rather than day rates. A typical engagement, something like an AI readiness audit followed by a twelve-week implementation sprint, will cost between £15,000 and £80,000 depending on the size of your organisation and how much custom development is involved.

These firms usually bring a team rather than one person. You get a lead consultant, possibly a technical architect, and a project manager. The coordination overhead is built into the price.

Big four and major strategy consultancies

If you are talking to McKinsey, Deloitte, Accenture, or PwC for AI strategy work, you are looking at day rates of £3,000 to £15,000 for the senior people on your account, with total project fees that can run into hundreds of thousands or millions for enterprise-scale transformation work. I am not their target client and most people reading this are not either, but it is worth knowing the ceiling exists.

What you are paying for

This is where most buyers get confused. They assume they are paying for knowledge about AI tools. They are not. Or at least, that should be the smallest part of it.

Here is what the fee covers:

  • Diagnosis: understanding which of your current processes are worth automating versus which ones look like they should be but will create more problems than they solve
  • Tool selection: knowing the actual landscape of enterprise AI tools, which vendors are solid and which are vaporware dressed up with a good demo, and which tools integrate with your existing stack without a six-month IT project
  • Change management: your team will resist this, and a good consultant knows how to handle that without it becoming a culture war inside your company
  • Risk and compliance awareness: data privacy, IP ownership of AI outputs, sector-specific regulation (financial services and healthcare have specific constraints), and the reputational risk of AI going visibly wrong in public
  • Implementation support: sitting in the room while it gets built and deployed, not just handing over a slide deck and disappearing

A consultant who only delivers the slide deck is not worth half of what a consultant who stays through deployment is worth. Ask this question before you sign anything: "What does your involvement look like after the strategy document is finished?"

Red flags that tell you the price is wrong

Too cheap is a real problem in this market. If someone is quoting you £200 a day for AI consulting in 2025, they are almost certainly selling you something that will not work, because there is no serious professional in this field who can sustain a business at that rate. They are either learning on your budget or they are selling you a productised service they have wrapped in consulting language.

Too expensive without explanation is also a problem. If a consultant cannot tell you clearly what they are doing in weeks one through four, what the deliverables are, and what success looks like in measurable terms, the price is high because they are hoping you will be too intimidated to push back.

The sweet spot is someone who can give you a statement of work that reads like a real plan rather than a brochure. Specific tasks, specific outputs, specific timelines.

The engagement models you will encounter

Not all AI consulting is sold by the day. Here are the structures you are likely to see:

Work with me

Want AI doing the heavy lifting in your marketing?

I build the systems that handle the boring 80 percent, so you get your week back. Done properly, with the human kept in.

  • Fixed-price project: a defined scope with a single fee. Good for audits, training programmes, and specific implementations where the requirements are clear upfront
  • Day rate retainer: you buy a set number of days per month. Works well for ongoing support during a rollout when you need responsive access without paying for a full-time hire
  • Advisory retainer: lighter touch, typically four to eight hours per month, for strategic input rather than hands-on work. Usually priced between £1,500 and £6,000 per month in the UK
  • Outcome-based pricing: rare but growing, where fees are tied to measurable results. Be very careful with these arrangements because the definitions matter enormously and disputes are common

What I charge and why I am telling you

I charge between £2,500 and £4,000 per day for consulting work, depending on the scope and the travel involved. My advisory retainers start at £2,000 per month for four hours of access. I have a Forbes listing, fifteen-plus years in digital marketing, and I have spent the last two years doing nothing but AI integration work for businesses in the UK, US, and Israel.

I am telling you my numbers because I think the industry is badly served by consultants who hide their pricing and make you go through a discovery call just to find out if you can afford them. Transparency on this stuff costs me some leads. It also means the people who do get in touch are the right fit, which makes the work better for everyone.

I rebuilt my entire business using AI tools after five hard years. That lived experience is part of what I sell. Someone who has only consulted and never operated is missing something important.

How to decide what budget makes sense for you

Start with the problem, not the price. What specific process are you trying to fix or build? What would it be worth to your business annually if that problem was solved? AI consulting fees should be a fraction of that value, typically ten to thirty percent in year one when you are accounting for implementation risk.

If you cannot name the problem clearly enough to put a value on it, you are not ready to hire a consultant yet. You need a workshop or a short discovery engagement first, not a full transformation programme.

Most serious consultants will offer a two to four hour paid discovery session for £400 to £1,500 before you commit to anything larger. Take that option. It tells you a lot about how they work.

If you are weighing this up, here is what an AI marketing consultant actually does.

Ranges are useful, a number for your own business is better. Lilach Bullock consults for entrepreneurs, service businesses and founders and will tell you on one call what your first AI project should be, what it involves, and what it would cost for your case. No pressure attached to the answer.

Frequently asked questions

Is hiring an AI consultant worth it for a small business?

It depends entirely on the scope. A small business with a specific, high-value problem, like cutting customer service response time or automating a manual reporting process, can see a clear return from a focused engagement costing £5,000 to £15,000. A vague brief to "use more AI" is not worth any fee at any size.

What qualifications should an AI consultant have?

There is no regulated qualification in the UK or US, so look at track record instead. Ask for case studies with specific results, references you can call, and evidence they have worked in your sector or solved your type of problem before. Certificates from Coursera or Google do not tell you much on their own.

How long does a typical AI consulting engagement last?

An AI readiness audit usually takes two to four weeks. A full implementation project for a mid-sized business typically runs three to six months. Enterprise transformation programmes can run one to three years. Be cautious of anyone who promises significant organisational change in under eight weeks.

Can I hire an AI consultant on a one-off basis rather than a long contract?

Yes, and for many businesses this is the right starting point. A single-day strategy session or a fixed-scope audit is a completely legitimate engagement. It lets you evaluate the consultant before committing to a larger project, and a good consultant will be honest if your problem does not need more than one day of their time.
