In this blog post I'm going to answer the 60+ questions actual prospects ask me about AI consulting in 2026, pricing, evaluation, scope, timelines, what to avoid. The version with the answers a working consultant would give, not the version that exists to sell you a service.

Most "AI consulting FAQ" pages on consultant websites have 6 questions and read like sales scripts. This one has 60+. They're drawn from real discovery calls. The answers are what I say.

About AI consulting in general

1. What does an AI consultant do?

An AI consultant helps you implement AI in your business in ways that improve specific business metrics. The work splits roughly: 30% diagnosis (what should AI do here?), 30% strategy (how do we build it?), 40% implementation ( building and deploying workflows).

Good ones ship working AI systems. Less good ones produce strategy decks nobody uses.

3. What's the difference between an AI consultant and a marketing consultant?

4. Do I need AI consulting if I already have a marketing team?

Depends on whether your team can ship AI workflows independently. If yes, no consultant needed. If they need senior guidance on what to build first and how, consulting accelerates that.

5. Can I just use ChatGPT myself?

For exploration and basic tasks, yes. For systematic implementation that ties into your existing tools and delivers measurable ROI, you need workflow design, which is what consultants help with.

6. What's the difference between AI consulting and a SaaS tool?

Consulting designs and ships custom workflows for your specific business. SaaS tools give you a pre-built capability. The two are complementary, consultants often pick SaaS tools and integrate them into your workflows.

7. Is "AI consultant" the same as "AI strategist"?

Strategist usually means advisory-only (deck-and-leave). Consultant in 2026 usually implies you ship something. Confirm scope before signing.

9. Are AI consultants overhyped right now?

The category is overcrowded. Many "AI consultants" surfaced in 2023-2024 with three months of ChatGPT experience. The quality variance is enormous. Vet carefully.

10. Will AI consulting be irrelevant in 5 years?

The label might change. The function (helping businesses implement complex new technology) won't go away, it just becomes "implementation consulting" or "AI transformation" or some next-thing.

11. Can AI consulting be done remotely?

Yes. Most engagements are remote. Some clients prefer 1-2 in-person workshops. Both work.

12. Do I need an AI consultant in my country?

For most work, no, remote consulting works globally. For some heavily regulated industries or local-language work, country matters.


Pricing and budget

13. How much does an AI consultant cost?

14. What's a typical project budget?

15. Is hourly billing OK?

For audits and strategy, hourly can work. For implementation, fixed-scope, fixed-price is much safer. Hourly aligns badly with AI's efficiency value.

16. What's the typical retainer length?

Fractional roles are typically 12-24 months. Project retainers run 3-12 months. Below 3 months, retainer isn't the right structure.

17. Should I pay upfront or in stages?

Stages. Standard structure: 30% on signing, 30% at mid-point, 40% on completion. For audits, full upfront is fine (small amount, fast delivery).

18. Do consultants offer discounts?

Some. Beware: deep discounts often signal weak demand for that consultant's services. The good ones are typically at capacity at full price.

19. What's the cheapest legitimate engagement?

20. What about "performance-based" pricing?

For implementation, sometimes. For strategy, usually not. The consultant's deliverables are too far upstream of revenue to attribute cleanly.

21. Can I deduct AI consulting from taxes?

In most jurisdictions yes, as a business expense. Check with your accountant.

22. What's the total cost of ownership beyond the consultant's fee?

Evaluating consultants

23. How do I know if a consultant is any good?

12 red flags to watch for in my evaluation guide. Big ones: have they shipped AI in their own business, can they name what AI is bad at, do they refuse work that isn't a fit.

24. What's a good answer to "show me your work"?

Specific shipped AI workflows with before-and-after metrics. Not "I helped clients with..." Specific work they shipped, with numbers.

25. Should the consultant have a technical background?

Not necessarily. Many of the best AI implementation consultants are operators, not engineers. They work alongside engineers when technical depth is needed.

26. How much marketing experience should they have?

For AI marketing consulting, at least 5 years pre-AI in marketing. Below that, the marketing fundamentals aren't there to AI-enable.

27. Should I check references?

Yes. Two questions worth asking references: (1) Did the engagement ship? (2) Would you hire them again?

28. What about LinkedIn endorsements and certifications?

Mostly noise. AI certifications are 6 months old and don't certify much. Endorsements are reciprocated favours. Use as signal but not proof.

29. How important are case studies?

Important, but verify them. Names, dates, specific metrics. Vague case studies are often fictional.

30. Should I work with a generalist or a specialist?

Specialists for narrow use cases (e.g., AI for healthcare compliance). Generalists for multi-function AI implementation. Most marketing-focused work is generalist territory.

31. What's the right size for an AI consulting firm?

Solo to small (1-10 people) is most flexible. Larger firms charge more for similar capability and move slower. Big firm names matter for big enterprise engagements.

32. Are big consulting firms (McKinsey, etc.) good for AI?

33. What questions should I ask before hiring?

Six questions in my evaluation guide. Among them: "tell me about an engagement that ended" and "what would you refuse to take on?"

34. How long should evaluation take?

Two paid conversations (audit + scoping call), about 3-4 weeks of consideration. Don't sign on the first call. Don't take longer than a month, they'll move on to other prospects.


Scope and engagement

35. What should a good AI audit include?

Current AI maturity assessment, highest-ROI workflow recommendations, readiness gap analysis, honest "don't do this yet" recommendations where applicable, prioritised next steps.

36. What should a workflow build deliverable look like?

Working AI workflow in production, integrated with your existing tools, documented for your team, with measurable improvement on a specific business metric, plus 30-60 days of post-deployment support.

37. Will the consultant work with my existing tools?

Yes. The good ones don't push you to specific tools unless you need them. They work with what you have first.

38. Can I keep using my current marketing team?

Yes. Most consulting works alongside your team, not in place of it. The team often ends up doing more interesting work (less manual ops, more strategy and creative).

39. Will I need to share confidential data?

Some. Standard NDAs apply. Don't share data without one. Don't share data the consultant can't realistically need.

40. What happens to the work product when the engagement ends?

Yours. Documented. Maintainable by your team. If a consultant wants to retain control of the deliverables, walk away.

41. Can the consultant train my team?

Yes, typically part of the engagement. Make sure training is included in scope.

Standard: client owns the work product. Consultant retains rights to their methodology, frameworks, and general expertise. Don't sign anything that gives you their general methodology.

45. How long until I see results?

Audits: same week. Single workflow builds: 4-8 weeks to deploy, 8-12 weeks to clear ROI. Multi-workflow projects: 3-6 months to deploy, 9-18 months to clear ROI.

46. What's a realistic ROI expectation?

For well-scoped AI workflow projects: 3-10x ROI over 24 months. Sub-12-month payback is rare; sub-9-month payback for narrow workflows is possible.

47. What metrics should I measure?

Specific to your engagement: cost per lead, sales cycle length, content output, customer support response time, etc. Generic "transformation" metrics don't count.

48. What if the project doesn't deliver?

49. Can I get a guarantee?

Beware guarantees. Outcome guarantees in AI consulting usually mean either (a) the bar is set so low you'd hit it anyway or (b) the consultant is overpromising. Walk away.

50. Will AI replace my team?

Some roles. Most engagements I've shipped restructure work, not roles. The team ends up doing higher-use work. Where attrition happens, it's usually team members who don't want to adapt.

51. Will I need to keep paying the consultant forever?

No. Standard engagement structure: audit, project, optional retainer. The retainer is for ongoing strategic guidance, not delivery. Most engagements eventually end with the client maintaining everything themselves.

52. What's the long-term maintenance burden?

Budget 15-25% of build cost annually for ongoing maintenance: prompt tuning, integration updates, model upgrades, governance reviews.


Risks and red flags

53. What's the biggest risk in AI consulting engagements?

Wrong scope. Either too broad (consultant does too much) or too narrow (doesn't address the real bottleneck). Tight scoping is the antidote.

54. What about data privacy risks?

Real. Don't share PII with AI tools without proper agreements. Don't let AI workflows make decisions in regulated contexts (hiring, credit, healthcare) without legal review.

55. What if the consultant ghosts mid-engagement?

Stage payments protect you. Notice provisions in contracts protect you. Backup plans (documented work, code repositories you control) protect you.

56. Can AI work make my Google rankings worse?
