A worked example: tracking 90 keywords the old way versus the new way
Say a mid-size B2B software company tracks 90 keywords every week through a standard rank tracker. Nothing unusual about that setup, it's what most businesses have been doing since 2015. Here's what the numbers show when you sit with them .
In month one, the report says 62 of those 90 keywords are ranking in the top 10, up from 54 the month before. Position tracking says things are improving. But organic traffic to the site that month is flat, down 3%. Leads from organic search are down 11%. Something doesn't add up, and this is where old-style tracking runs out of road.
Dig into the same 90 keywords with a modern setup that also monitors AI Overview presence, People Also Ask capture, and click-through by SERP feature, and a different picture appears:
- Of the 62 "top 10" rankings, 23 now sit below an AI Overview that answers the query directly on the page. Clicks on those 23 terms dropped an average of 34% year on year, even though position held steady or improved.
- 14 keywords gained a featured snippet the company didn't have before, but the snippet was pulled from a competitor's page, not theirs, despite the company outranking that competitor on the blue links below.
- 9 keywords moved from position 4-6 to position 2-3, a "win" by classic metrics, but all 9 sit in a topic cluster where the AI Overview already answers the question, so the traffic gain from the position improvement was close to zero.
- Only 16 of the 90 keywords are what you'd call "clean" rankings, positions without AI answers, snippets, or heavy PAA boxes eating the click.
Run the maths on that: the business improved rank on two-thirds of its tracked terms and still lost traffic, because the thing being measured (blue link position) stopped correlating reliably with the thing that matters (a human clicking through). The gap between "ranking well" and "getting clicked" is now the whole story, and a tracker built for 2015 SERPs can't show it because it wasn't built to look.
The fix in this scenario isn't more keywords or more frequent checks. It's changing what counts as a result. Reporting shifts from "average position" to three numbers: clean-SERP visibility (rankings with no AI answer above them), share of voice against named competitors on the terms that still drive clicks, and citation presence inside AI answers for the 23 terms where the Overview now owns the click. Three months later, in this same hypothetical, clean-SERP visibility is the number the board cares about, because it's the only one that still predicts revenue.
Questions people ask
How many keywords should a business like this track closely?
Fewer than most think. Tracking 90 terms with equal weighting hides the problem shown above. Better to split the list: a small core group where clicks still flow normally, and a separate watch list for terms with AI Overviews or heavy SERP features, tracked for citation and visibility rather than position.
Is average position a useless metric now?
Not useless, but incomplete on its own. It still tells you whether your content is competitive. It just can't tell you whether that competitiveness converts to a click anymore, which is why it needs pairing with SERP-feature data and actual click-through figures from Search Console.
How would a business spot this problem before it shows up in lost leads?
Cross-check ranking reports against Search Console clicks and impressions monthly, term by term, not just site-wide. A term holding position while impressions rise and clicks fall
