Where most brands get product review influencers wrong

I've watched hundreds of brands hire an influencer for a product review and then wonder why the video did nothing. The problem is almost never the influencer. It's the brief, the product, or the expectations set before anyone hit record. Let me walk through what I see go wrong on repeat, because it's the same three or four mistakes every single time.

The first mistake is treating a review like an ad script. Brands hand over bullet points about features and expect the influencer to read them out with enthusiasm. Audiences smell this in seconds. A real review influencer needs the product in hand, time to use it, and permission to say something isn't perfect. I worked with a skincare brand a few years back that insisted on approving every line of a review script. The video flopped. Six months later they let the same influencer speak honestly, including one gripe about the packaging, and that video outperformed the scripted one by more than four times on watch time.

The second mistake is picking based on follower count instead of relevance. A beauty influencer with 500,000 followers reviewing a B2B software tool will get views and zero conversions. The influencer needs to already talk to the audience who buys your type of product. I'd rather work with someone who has 8,000 followers in a tight niche than someone with half a million followers who covers everything from skincare to kitchen gadgets to phone cases.

The third mistake is sending the product with no context and no deadline conversation. Influencers who do reviews well need the product early, need to know what problem it solves, and need enough runway to test it before posting. Rushed reviews read as rushed. That shows in the comments, where followers ask questions the influencer clearly can't answer because they only had the product for two days.

The fourth mistake, and this one costs money, is skipping disclosure. In the UK the ASA and CMA have been strict since the 2026 crackdown on hidden ads, and that hasn't relaxed going into 2026. Every paid or gifted product review needs #ad or a clear "gifted" label, on the post itself, not buried in a caption people never expand. I've seen brands get called out publicly for this, and the damage to trust takes far longer to repair than the campaign took to plan.

What works in practice is simple: pick someone whose audience already matches your buyer, give them the product with time to use it, let them say what they think including the negatives, and make sure disclosure is visible. That's the whole formula. Everything else is decoration.

More questions

Do product review influencers need to disclose gifted items even if there's no payment?

Yes. In the UK, if a brand sends a product free of charge with any expectation of coverage, that counts as material connection and needs disclosure. Gifted does not mean exempt.

How many followers does an influencer need to give a useful product review?

There's no minimum. A micro influencer with 5,000 highly engaged followers in your exact niche will usually drive more sales than a broad influencer with ten times the audience but no topic focus.

Should brands script product reviews to keep messaging consistent?

No. Provide key facts and legal must-haves, then let the influencer speak in their own words. Scripted reviews are the fastest way to kill trust with an audience that follows someone precisely because they sound honest.
